You do not need a transformation program to show payments ROI in a quarter. Payments do not fail loudly, they leak quietly, and the fastest recoveries come from capture: finding value already sitting in the systems you have. Three levers usually produce a defensible number first. Interchange qualification, authorization and retry, and chargeback recovery. Here is what each one is and why it hides. The full playbook covers all five, plus the 90-day plan to execute them.
Ninety days is the window where a new payments initiative either proves itself or quietly becomes a line item somebody questions. The pressure is real: you need something to show, and you need it to be something finance will actually count.
The instinct is to reach for the big structural project. New processor, new routing architecture, a re-platform. Those can be worth doing, but none of them will produce a defensible number in a quarter. They take longer than that just to scope.
The good news is that the fastest payments wins are not builds at all. They are audits. The money is already leaking, in data you already have, and finding it does not require changing a single processor relationship.
What Actually Counts as a Quick Win
Three tests, and if an idea fails any of them it is not a 90-day project
Before the specifics, it is worth naming the filter. A real quick win has to clear all three of these:
- It is visible in data you already have. No new collection, no new integration, no waiting.
- It is fixable without re-platforming. No processor migration, no new contract, no engineering epic.
- It is provable with a before-and-after. You can point to the date you changed it and show the numbers on both sides.
That third test is the one people skip, and it is the one that decides whether your win survives contact with the CFO. An improvement you cannot evidence is an anecdote. The three below all pass.
Our playbook covers five levers. These three tend to produce the first defensible number.
Win 1: Interchange Qualification
The largest cost line you can influence, and the one your processor reports are least equipped to help you manage
Interchange is not one rate. Transactions qualify for better or worse rates depending on how they are processed and what data accompanies them, and a downgrade is not a rounding error. Leakage typically traces to missing Level 2 and Level 3 data, MCC codes that no longer match your product mix, settlement timing gaps, or indicator hygiene on card-not-present flows.
It hides because processor reports show total fees, not qualification leakage. No statement has a line that says this transaction should have qualified for a lower rate and did not. Seeing that means comparing what each transaction actually qualified for against what it should have, which requires authorization, settlement, and fee data in one place.
Win 2: Authorization and Retry
Generic retry logic is the silent tax on recurring revenue
Between 20 and 40 percent of subscription churn is involuntary: customers lost to failed payments, not to a decision to leave. The fix is not more retries, it is smarter ones. Optimized strategies recover 45 to 70 percent of soft declines.
It hides in an ownership gap. Product owns the customer experience, finance owns the fees, the processor owns the routing, and nobody owns the layer in between where soft-decline recovery and issuer-specific tuning actually live. Once a failed transaction exits the retry window it gets reclassified as churn, so the loss lands in a customer success dashboard rather than the payments P&L.
Major magazine publisher
A publisher with more than $100 million in annual subscription revenue was losing recoverable payments every month, not because subscribers wanted to cancel, but because the retry process had never been audited. Optimized Payments reviewed the fulfillment-level retry logic and implemented a policy built around the subscriber base.
Win 3: Chargeback Recovery
Chargebacks get treated as an operational nuisance, and that framing is the leakage
Merchants win an average of 56.6 percent of non-fraud chargebacks, but only 36.5 percent when a dispute is coded as fraud-related. Friendly fraud, meaning legitimate purchases challenged after the fact, now accounts for an estimated 50 to 70 percent of all chargebacks. Treat those two as the same problem and you apply the wrong response, which is exactly where recoverable revenue disappears.
Chargebacks worked operationally protect the present. Chargebacks worked economically improve the future.
AutoNation
America's largest automotive retailer, with more than 350 locations, had each store handling its own disputes. Stores were responding to only about 30 percent of the chargebacks they received. No single location looked alarming; the aggregated data told a different story. The fix was centralization.
What This Post Left Out
Two more levers, tokenization coverage and routing inconsistencies, are just as common and just as recoverable. Most teams believe tokenization is on; very few can state their coverage rate by channel, geography, card brand, and retry flow. And in most environments routing logic still runs on assumptions that were true two or three years ago, which is especially expensive on debit.
